AS-IS mapping, evaluation and gap analysis
Our approach starts with analyzing and assessing the current situation of our clients in terms of operational performance. We identify, analyze and assess major processes against i) performance benchmarks (including cost, quality and time performance), ii) best practices and/or iii) our clients own strategy and business objectives. We review and assess communication flows, interactions with the internal and external environment, the way decisions are made, staffing and internal capabilities, operational methods, algorithms, and systems. By the end of this activity, the inefficiencies, weaknesses, performance shortages, staffing issues, and excess costs, but also the significant strengths, are identified to form the foundation of the redesign initiatives.
Transformation
Our primary focus at this stage is to make concrete recommendations for process, methods, networks and systems optimization, staffing improvements and outsourcing rationalization, based on thorough understanding of the cost effects of changes. We redesign processes using best practices and we reshape operational methods and systems using our state-of-the-art scientific knowledge and global expertise in operations management. We also restructure the relevant organization and staffing levels as necessary to match with the redesigned processes, operational methods and systems. When required, we capitalize on our modeling and simulation capabilities to enable operations improvement. We quantify the related cost savings, quality and cost improvements, and we establish performance measures for robust monitoring of operational efficiency. Leveraging on our inside view of our clients' operations, we also identify any required supporting initiatives for implementing the changes in processes, methods, and networks, such as IT support, training, and knowledge dissemination.
Roadmap for change
Our work at this stage focuses on synthesizing our recommendations in a roadmap for change. We determine the spectrum of activities necessary to streamline operations/ networks, to set up the required organization and secure the appropriate resources. We develop guidelines for program management, including organization, roles and responsibilities, monitoring and reporting processes, performance indicators to support progress evaluation, issue identification and improvement initiatives. We also support the implementation of transformation towards the realization of the benefits pursued.
